Vermicompost — "black gold" from earthworms
Earthworms convert cow dung and farm waste into a rich, humus-loaded organic manure (vermicompost) plus a liquid tonic (vermiwash). It's low-capital, low-risk and evergreen — feedstock is free on the farm, and the worms are a one-time buy that multiplies itself. Be realistic though: it's a modest, reliable supplement (and great fertiliser saving), not a windfall.
Low capital
Free feedstock, tiny start, self-multiplying worms — you can begin with a couple of beds.
Better than FYM
Worm-worked → richer in available nutrients, microbes & humus; slow-release soil food.
Policy tailwind
India is #1 by number of organic producers; big PKVY/NMNF push for organic inputs.
Sell the worms
Live worms (₹200–500/kg) that double each cycle are often the better margin.
Honest framing
Loose compost only fetches ₹5–12/kg, and the market is immature — marketing, not production, is the bottleneck. A realistic small 10–20 bed unit nets ~₹20,000–80,000/year (or its best value is the fertiliser you don't have to buy). The "₹lakhs/month from a few beds" headlines are turnover from 100–1,000-bed full-time operations — and, as the Scams chapter shows, "buyback" versions of that pitch are outright fraud.
The right worms
Use only epigeic (surface-litter) worms — never deep-burrowing field worms, which won't work in a shallow bed.

Worm biology
They eat about ½ their body weight/day, breed fast (a cocoon every ~3–10 days, 2–5 hatchlings each), live ~1–2 years, and the population roughly doubles each cycle. Stock at ~1 kg (~1,000 worms) per m² of bed.
Don't use field worms
Deep-burrowing (anecic/endogeic) worms like Lampito or Lumbricus terrestris need a deep soil column, breed slowly and won't survive an enclosed bed. Leave them for in-situ soil improvement.
Beds & setup
HDPE vermibed
The popular choice — portable, ~12 × 4 × 2 ft, 350–450 GSM, with a vermiwash outlet. ~₹600–1,500 each.
Brick/cement tank or pit
Pucca floor so worms can't escape downward; keep width ≤~1.5 m so you can reach the centre.
Crate/tub (home)
Any tub works for a household start — ~5 cm waste layers under a moist gunny cover.
Shade is non-negotiable
A rainproof roof so rain doesn't waterlog and sun doesn't overheat the bed. Worms are photophobic — keep it dark.
Bedding layers (bottom → top)
A coarse base (coir/husk/sawdust ~3 cm) for drainage & aeration → sand → garden soil → water it → then well-decomposed feed on top. Coarse material at the bottom stops waterlogging.
Feedstock
The #1 beginner mistake
Fresh dung heats up and kills the worms. Use 15–20 day old cow/buffalo dung, or heap the feed mix moist for ~21 days and add worms only after the hot (thermophilic) stage has passed.
GOOD feed
- Pre-decomposed cow/buffalo dung (the best base).
- Crop residue, straw, dry leaves, weeds.
- Vegetable & kitchen waste, agro-waste.
- Aged biogas slurry. Chop & wilt first for speed.
AVOID
- Fresh/hot dung or raw green heaps.
- Meat, bone, fish, dairy, oily/greasy food (rats & maggots).
- Plastic, glass, metal, pesticides, chemicals.
- Excess citrus / onion / garlic / spicy / salty (acidifies → mites).
Blend carbon-rich dry matter (straw, leaves) with nitrogen-rich dung — aim roughly 25–30:1 C:N. The rule matters more than the number: don't run it all-dung or all-straw.
Conditions & pests
Indian sources genuinely disagree on the exact figures — hit the band, not a decimal. The two failure modes (too dry vs waterlogged) are what actually kill worms.
The squeeze test
Grab a handful of bedding — it should feel like a wrung-out sponge, releasing 1–3 drops. No drops = too dry; a stream = too wet. Don't compact the bed; keep it aerated.

The cycle & harvest
Charge the bed
Lay bedding, add pre-decomposed feed, water, wait for the thermophilic heat to pass, then add worms (~1 kg/m²).
Maintain
Keep it damp (not dripping), shaded and dark; turn gently; harvest surface casts as they accumulate.
Harvest at ~45–60 days
Ready when it's black, granular and earthy — like tea/coffee grounds, with no recognisable waste.
Separate & bag
Stop watering 2–3 days before → worms migrate down → heap in a cone under light → scoop the top compost → sieve → return worms & cocoons to a new bed → dry & bag. Collect the vermiwash draining below.
Expect ~30% recovery of feed weight (TNAU), running ~4–6 cycles/year.
Economics — honest numbers
You produce compost at under ₹2/kg but sell loose at only ₹5–12/kg — the ₹25–90/kg retail price is captured by packaging, branding and distribution. A realistic 10–20 bed unit nets ~₹20,000–80,000/year, best paired with the fertiliser you no longer buy.
Where the real margin is
Selling live worms + branding your compost beats commodity loose sales. Worms fetch 10–50× compost per kg and self-multiply; branded bags fetch 6–8× the bulk price. Secure a local buyer before you scale.
Government support & standards
MIDH: 50% of cost (up to ~₹50,000/unit, or ₹8,000/HDPE bed). PKVY DBT supports organic inputs. To sell, meet the FCO 1985 spec (moisture 15–25%; N/P₂O₅/K₂O ≥ ~0.8–1%); a producer under 50 t/year is licence-exempt (but the product must still meet quality). Apply via your state agriculture dept / KVK.
Scams to avoid — read before you pay anyone
The earthworm / vermicompost "buyback" fraud is real and active
The template: you pay upfront per "bed," the company promises a fat fixed monthly buyback (~₹1,000/bed) and to buy your compost — then payments stop and operators vanish. Documented 2025 cases include a Haryana racket of ~₹40 crore across ~6,000 farmers (arrest made) and a Punjab vermicompost-branded Ponzi of ₹170 crore+, 23,000+ investors ("money doubles in 25 months").
Red flags = walk away
- Guaranteed fixed monthly buyback.
- Upfront per-bed "investment" or large worm/bed purchase at retail.
- "Money doubles" / "earn ₹50k–2 lakh/month from your backyard."
- Overpriced worm cultures — fair bulk is ₹70–200/kg; worms multiply, so buying huge "franchise" quantities is pointless. Source from a KVK / NABARD partner / local producer.
- Product adulteration — soil/sand or burnt-garbage sold as "vermicompost"; shows up as bulk density above the FCO band.
- Technical worm-killers: fresh-dung heat, >35°C, overwatering/waterlogging, sun/rain exposure, pesticide-contaminated feed.
Do's & Don'ts of vermicomposting
DO
- Pre-decompose dung/feed 15–20 days; add worms only after it stops heating.
- Use only epigeic worms (Eisenia fetida & co.).
- Build under shade with a rainproof roof; cover beds with wet gunny/straw.
- Keep moisture at the wrung-sponge level (1–3 drops); temp ~20–30°C.
- Blend carbon-rich dry matter with nitrogen-rich dung.
- Put a water moat against ants; net against birds & rats.
- Sieve the finished product; separate worms + cocoons.
- Grow and sell worm stock — the better margin.
- Brand & bag to FCO labelling for a far better price.
- Claim PKVY / MIDH / state subsidy before spending your own cash.
- Buy worms from a KVK / NABARD partner / local producer.
- Keep production under 50 t/yr to stay licence-exempt (while meeting quality).
DON'T
- Never add fresh/hot dung or raw green waste.
- Don't use deep-burrowing local/field worms.
- Don't add meat, dairy, oil, bone or excess citrus/onion/salt.
- No plastic/glass/metal/pesticide in the feed.
- Don't let it waterlog or dry out — both kill worms.
- Don't expose beds to direct sun / >35°C / heavy rain.
- Don't put insecticide on the bed — use neem / a water moat.
- Don't compact the bed or let casts smother the worms.
- Don't sell unsieved, adulterated or misbranded compost.
- Don't pay any "buyback franchise" promising guaranteed income.
- Don't overpay for retail worm packs when worms self-multiply.
- Don't believe "₹lakhs/month from a few beds."
